From Scratch to ISO 9001: A Startup’s Bold Journey

When my phone rang that day, I had no idea I was about to embark on one of the most exciting ISO 9001 implementation projects of my career.


On the other end of the line was a man from Iowa with an audacious plan: “We are starting a company and want to implement ISO 9001 from ground zero.”


As the story unfolded, I learned that four disgruntled employees - three engineers and an accountant - had decided to strike out on their own, going into direct competition with their former employer. After confirming there were no legal obstacles (no non-compete agreements in place), I discovered they were just six weeks into their new venture.


My initial thoughts? “Starting any company is hard, even for accomplished entrepreneurs. Engineers aren’t known for their business acumen. Most new businesses are dead within three years of their birth. Oh boy, they are three engineers and an accountant. This ought to be fun!”


But their determination was evident, and as someone who loves “doing ISO,” I was intrigued by the challenge. We devised a plan to design their system through remote video calls with me and showing up for the Stage II audit in person. (Stage I would be conducted remotely.)


From the very beginning, we faced significant hurdles (4.1, 4.2 of ISO 9001):

  1. Untested Ideas: Their approach to serving customers was entirely novel. No one had done it quite this way before.

  2. Cash Flow Criticality: As with any startup, managing finances was paramount.

  3. A Single Order: They had one customer - an investor who had experienced issues with their previous employer’s customer service. While it was a start, one customer isn’t enough to sustain a company.

  4. Fierce Competition: They were up against a giant - their internationally known former employer.

  5. Legal Complexities: The regulatory landscape for a new business in their industry was daunting.

  6. Location Uncertainty: They were still in the process of finding a suitable facility for their operations.

  7. Process Definition: They weren’t even sure what processes they needed - which is where I came in.

  8. Customer Acquisition: The question of how potential customers would place orders was still up in the air.


Despite these challenges, implementing ISO 9001 from the ground up presented unique opportunities:

  • Building Quality In: Rather than retrofitting quality management into existing processes, we could design their entire system with ISO 9001 principles in mind.

  • Competitive Edge: ISO 9001 certification could provide instant credibility to this fledgling company, helping them compete against their established former employer.

  • Efficient Operations: By implementing robust processes from the start, they could avoid many of the inefficiencies that plague growing businesses.

  • Customer Focus: ISO 9001’s emphasis on customer satisfaction aligned perfectly with their desire to outperform their former employer in this area.

  • Continuous Improvement: Embedding a culture of continuous improvement from day one could set them up for long-term success.


Every Challenge Is An Opportunity

As we worked through the ISO 9001 requirements, addressing each challenge became an opportunity for innovation. We developed flexible processes that could adapt as the company grew, created robust risk management strategies to navigate the competitive landscape, and established clear communication channels to ensure customer needs were always at the forefront.


The journey wasn’t easy, but the founders’ commitment to quality never wavered. Their engineering mindset, combined with the accountant’s financial acumen, proved to be a powerful combination when applied to the structured approach of ISO 9001.


The lesson? ISO 9001 isn’t just for established companies. For startups willing to embrace it, it can be a powerful tool for building a strong foundation, gaining a competitive advantage, and setting the stage for sustainable growth.
